What unbillable admin automation is

Unbillable admin automation is software that finds missing paperwork, asks the client for it, reminds them, matches what comes back, flags odd bills, and plans payment follow-ups — the work that blocks billable accounting until it is done.

That is the whole term. Xero did not invent chasing receipts. It named the pile and put JAX on it.

A two-truck HVAC shop does not care what Xero calls JAX. It cares that the bookkeeper cannot close last month because three job receipts never arrived. A ten-person marketing agency lives the same delay on contractor invoices and card spend. A solo clinic waits on Explanation of Benefits files and supplier bills. The constraint that broke is not "AI got smarter." It is that the unbillable pile now has a named product path inside software many small firms already use.

According to Accounting Today, Xero announced the JAX unbillable-admin upgrades on August 24, 2026, after Diya Jolly's Xerocon Denver talk. Jolly's line, as Accounting Today quotes it, is the definition in the room: how much time is judgment, and how much is chasing documents, cleaning up, and opening client files one by one.

What Xero shipped, and what is still coming

Jolly's Denver list, as Accounting Today and Xero's own posts describe it, is a stack of chase-and-match jobs:

Document Requests: JAX identifies a transaction with missing paperwork, emails the client, reminds them, asks clarifying questions, then uploads and matches the file when it arrives, with the user reviewing each step.

Payment Followups: from the moment an invoice is sent, JAX builds a plan from that customer's past payment behavior — how they pay, when they pay, email versus text — and the plan stays the user's to edit.

Bill Protection: JAX inspects every bill before it is paid and flags unusual amounts, changed invoice details, and suppliers never paid before. The flag is the user's to review.

Cashflow Actions: JAX looks at invoices, bills, and payroll, spots a cash gap, and can propose delaying non-critical bills to protect payroll, then execute inside Xero after review.

Bank matching: Auto Bank Reconciliation already matches high-confidence feeds. Over coming months Xero says it will handle split payments, paper checks, and fee-versus-payment splits. Jolly told Accounting Today there is no single ship date; enhancements come as they work.

Partner Hub: live book health, work status, and month-end readiness in one view, so staff stop opening every client file to find who is ready.

Why now

Xero has spent 20 years as a system of record. Xero OS, announced April 14, 2026, is the company's name for the shift to a system of action: more than 21,000 global financial institutions and over a thousand connected apps feeding an AI-native layer. JAX sits on that OS.

Accountable Intelligence, Xero's March 17, 2026 name for the control model, is the dual promise: verifiable AI handles routine work and shows its work; people stay accountable for the outcome. That post cites Xero research that 81% of small business owners report work is more stressful than in previous years, that small businesses using AI daily are more than twice as likely to see a revenue increase, and that businesses leaning into AI see an average revenue jump of 18%, or 23% among those excited about AI. It also states a vision to automate over 90% of routine bank-reconciliation tasks where confidence is high.

The honest limit is in the same posts. Auto Bank Reconciliation is still in beta. Document Requests, Scenario Planning, the month-end XeroForce agent, and Copilot expansions are coming soon. Jolly told Accounting Today that split-payment matching is not tied to a date. As of August 24, 2026, the named term is in the trade press; the live product is a mix of shipped JAX features and a roadmap.

The numbers Xero actually published

According to Diya Jolly's Xerocon Denver recap, Xero's Modern Practice Playbook research found that practices using Xero's AI capabilities save almost one working day per week on average, and save approximately $176,000 annually. Practices using Xero AI save almost one day a week.

It also states that advisory offers one of the highest service profit margins (51.2%), yet just over half of practices provide it, and that top performers charge up to one-third more for the same work.

According to Xero's Auto Bank Reconciliation update, the feature has automatically reconciled more than 100 million transactions, and nearly three in four customers say it is saving them time, from a survey of 203 small businesses and 120 accountants and bookkeepers globally using Xero in April 2026. Auto Bank Reconciliation has matched 100 million transactions. Tax-rate editing on the Reconciled page is not available in the US.

Xero Payroll, powered by Gusto, lists $36 per month plus $6 per employee or contractor, two months free to try, support for all 50 states, $7 million-plus in payroll payments during beta, and 86% of customers running subsequent payrolls. Setup is listed as around 15 minutes. Xero Payroll is $36 a month plus $6 per worker.

According to Gusto, 500,000+ businesses run on Gusto. A September 2024 survey of 538 customers is the source Gusto cites for 9 out of 10 would recommend the product and 152 hours per year average time saved on tax and compliance after switching.

According to Melio, the platform processed $100 billion-plus. The same page cites 15+ hours saved on bill pay every month on average, 40 million-plus bills paid on time, 2 million-plus vendors paid, and more than 100,000 business owners, based on internal data, user surveys, and company records. First 30 days are offered free.

Xero's March 23, 2026 bill-pay release says the Melio acquisition targets a $29 billion US SMB payments market, that more than 70% of US small businesses place high importance on tightly integrated accounting and AP, and that in H1 FY26 global revenue increased 20% year-on-year to NZD $1.2 billion (about USD $0.7 billion).

According to Yahoo Finance, Xero's narrative projects NZ$5.2 billion revenue and NZ$643.1 million earnings by 2029. The same piece cites some of the lowest analysts assuming margins would rise only to 10.7% and trade on 52.0x 2029 earnings while still forecasting NZ$4.6 billion of revenue.

Xero Partner Hub says 9,000+ practices helped shape it, JAX chat is in beta, there are no associated pricing or partner-program changes, and remaining practices were to move from mid-June after an opt-in period.

Xero for accountants states the partner program is free, advisor certification Level 1 takes 1–2 hours and Level 2 takes 4–5 hours with an 80% pass mark, and 1099s can be e-filed through Avalara or another partner. The Xero product-updates feed is where Denver JAX, payroll, and Auto Bank Reconciliation notes landed in August 2026. The IRS independent-contractor page still requires Form 1099-NEC for payments at or above the reportable threshold, W-9s kept four years, 24% backup withholding when a TIN is missing, and e-file for 10 or more information returns, with FIRE retiring for Tax Year 2026 returns in the 2027 filing season. Form 1099-NEC is the IRS form page for that return. Form W-9 is the TIN request the IRS says to keep four years.

The Anthropic collaboration, dated 27 March 2026, is a multi-year deal to put Claude in Xero and Xero data in Claude.ai, with session-only data use. Availability was described as coming months.

A bookkeeper who already extracts receipts in US Tech Automations can add a "missing doc / JAX request" status on the same intake, then let Xero send the client email. That is a step, not a migration.

Tax software is still tax software. If the firm lives in Drake vs ProConnect vs UltraTax, JAX does not file the return. It tries to get the file ready so the return can start.

What a small firm should actually turn on

Turn on Auto Bank Reconciliation on one bank feed and read the Reconciled page. If JAX is not confident, it leaves the line. That is the control model.

Do not wait for split-payment matching before you stop opening every client file. Partner Hub live book health is the "who is ready" view Jolly described.

Keep Payment Followups and Bill Protection behind review. Accounting Today is explicit: the plan is yours, the flag is yours.

If payroll is still in a separate login, Xero Payroll powered by Gusto is the connected option Xero is selling. Gusto still exists on its own site for firms that are not moving.

If 1099s are the year-end pile, JAX does not replace the IRS 1099-NEC rules. It can reduce the missing-W-9 chase that makes those filings late.

Teams that already route client documents through US Tech Automations should map three statuses onto the existing workflow: missing source, client asked, matched in ledger. JAX or Casper can own the middle status. The firm still owns the match.
